Gold IRA fees - what are y'all seeing out there?

Alright, so I’ve been kicking around the idea of consolidating some of my older gold IRA accounts, maybe even moving a chunk over to a new custodian. Been in the game for about 15 years now, started piling up the shiny stuff back around '08 when things started looking squirrelly. Currently sitting on somewhere between $500k-$1M in precious metals across a couple of different places, mostly physical gold and a bit of silver, all tax-deferred. Living in Dallas, and honestly, finding a good local connection isn't as easy as it used to be.
My big hang-up right now is the fees. I'm seeing a pretty wide range when I browse online or talk to reps, and it's making me wonder if I'm getting nickeled and dimed or if this is just the cost of doing business these days. Some places hit you with an annual custodian fee, others have storage fees that seem to fluctuate based on value, and then there are the transaction fees if you ever want to shuffle things around. I even saw one outfit trying to charge a setup fee, which felt a bit like a relic from the early 2000s.
For those of you with significant gold IRA holdings, what's a reasonable all-in annual fee percentage-wise that you’ve managed to negotiate or find? Are you seeing any providers offering flat fees regardless of asset value once you hit a certain threshold? I'm open to both national players and perhaps some regional ones if they're known for good service and competitive pricing. My current custodian's fees aren't terrible, but after 15 years in the oil industry, I know there's always a better deal to be had if you look hard enough.
Specifically, I'm curious about the breakdown. What percentage goes to custody vs. storage? And are there any hidden fees I should really be digging into? Any war stories about getting stuck with unexpectedly high fees, or conversely, any success stories about finding a truly low-cost option without sacrificing security? Trying to make sure I’m not leaving too much on the table.
