Custodian Fees - Are We Getting Ripped Off?

I've been looking over my annual statements for my Gold IRA and honestly, the custodian fees always rub me the wrong way. I understand there's a cost for secure storage and all the regulatory hoops, but it feels like there's a lot of variability out there. My current provider charges a flat annual fee, which at my portfolio size (currently just shy of $1.5M in precious metals), isn't terrible, but it's not insignificant either. I’ve seen some companies that charge a percentage, which can really add up quickly for those of us with larger holdings.
My big question is, what are folks generally paying? And more importantly, what’s a reasonable fee structure to expect without sacrificing security or service? I’ve dealt with enough defense contractors in my career to know that sometimes the cheapest option isn't the best, but I also don't like feeling like I'm paying for services I don't need or getting dinged purely because of the market value of my assets. The discipline drilled into me over 30 years in the Navy, culminating in my Admiral days, really makes me scrutinize every line item, and these fees are no exception.
I decided to diversify into precious metals a while back, especially with all the economic uncertainty we've been seeing. Living here in Virginia Beach, I've always had a pretty conservative approach to my investments, balancing growth with capital preservation. For those of you who also hold significant amounts of physical gold in an IRA, have you ever switched custodians purely based on fees? Was the transfer process a nightmare, or relatively smooth? I was checking out the Gold vs Stocks Comparison tool the other day just to remind myself why I'm in this asset class, and seeing gold’s consistent performance over the last 10 years just reinforces my conviction. But I need to make sure those gains aren't being eroded unnecessarily by overhead.
