Custodian fees for my Gold IRA - what are you all seeing?

I've had my Gold IRA with American Hartford Gold for a solid 8 years now, pretty happy with their service overall. My portfolio's hovering right around the $2.5M mark, a good chunk of that, naturally, is in metals. I'm paying a flat $250 a year for storage and administration for my segregated vault at Delaware Depository. It felt reasonable enough when I set things up back in 2016, but everything changes, right?
My old Wall Street buddies seem to be all over the map. Some are still paying percentage-based fees, which always struck me as insane once your portfolio gets past a certain size. Others are locked into much higher flat fees, probably for smaller accounts. I'm trying to get a sense of whether I'm still in a good spot or if I should be seriously shopping around. $250 for a multi-million dollar account feels pretty good on paper, but you never know what kind of hidden gems (or snakes!) are out there in the fine print.
Are any of you with similar-sized accounts (say, over a million) seeing better rates from other reputable custodians like Augusta Precious Metals or Birch Gold Group? I'm specifically interested in segregated storage costs. I'm in NYC, so having something super secure and accessible (in theory, if I ever needed it) is a priority. Are there any smaller, boutique custodians that offer more competitive flat fees, or is sticking with the established players generally the way to go for the peace of mind?
Any insights, especially from those who've actually switched custodians for fee reasons, would be super helpful. Just trying to make sure I'm not leaving money on the table for nothing.
